The pilot preparation checklist

01 / Choose a real task

02 / Review the sources

03 / Define the evidence

04 / Agree responsibilities

“Help [people] complete [task] in [area], using [sources], measured by [evidence].”

Decide what success means before building.

Task completion time

Compare the same defined task using the existing workflow and the pilot. Record who took part and any assistance received.

Correct record retrieval

Check that the participant found the right asset, reference and revision. Faster access to the wrong document is not a success.

Expert support required

Record time spent helping participants and reviewing content. Include setup and maintenance effort in the decision to extend.

A small pilot gives directional evidence. Differences in participants, prior experience and source quality should be recorded alongside the result.
